COMPASS WORKSHEET

Enhanced Edition with Integrated Diagnostic Insights

“To be, rather than to seem”

TIME REQUIRED: 45–60 minutes for initial completion  |  15–20 minutes for monthly reviews

This enhanced Compass integrates insights from your Pre-Flight Diagnostic Assessment to help you navigate the tension between authentic leadership and performative pressure. Work through each section thoughtfully, using the suggested challenges and strategies as starting points.

How to Use This Compass

  1. Complete the Pre-Flight Diagnostic first: This Compass is most effective when informed by your diagnostic results. If you haven’t taken it yet, do that first to identify your inauthenticity traps.
  2. Work through sections sequentially: The Compass follows a logical flow: Values → Actions → Challenges → Strategies → Commitment. Each section builds on the previous one.
  3. Be ruthlessly honest: This is for you, not an investor pitch deck. The more honest you are, the more valuable this tool becomes.
  4. Use the menus as springboards, not constraints: We provide suggested challenges and strategies based on common founder experiences. Adapt them to your reality or create your own.
  5. Start small with your commitment: Don’t try to fix everything at once. Pick ONE specific action for your 30-day commitment. Build momentum through small wins.
  6. Review monthly, revise quarterly: Set a recurring calendar event. Monthly: quick alignment check. Quarterly: complete a fresh Compass and compare to previous versions.
PRO TIP: Keep your completed Compass visible. Many founders photograph it and make it their phone wallpaper or print it and post it where they’ll see it daily.

Section 1: Core Values (Your True North)

These are the 3–5 principles that define who you are and what your organization stands for. Go beyond corporate platitudes—dig into the ‘why’ behind each value. What life experience made this non-negotiable for you?

Section 2: Actions (Living Your Values)

Transform abstract values into concrete behaviors. How do you demonstrate these values in your daily work? Be specific: ‘weekly one-on-ones with direct reports’ beats ‘I value people.’

Reflection: Alignment Check

Section 3: Challenges (Barriers to Authenticity)

Identify the external pressures and internal obstacles that tempt you to prioritize appearances over authenticity. If you completed the Pre-Flight Diagnostic, your high-risk traps will suggest specific challenges below.

Challenge Menu (Select 2–3 That Resonate Most)

Fundraising Pressures

Investor expectations for hypergrowth that don’t match sustainable pace
Pressure to pivot toward ‘hot’ markets (AI, crypto, etc.) for funding
Temptation to overstate traction or inflate metrics in pitch decks
Fear that radical honesty will cost you funding opportunities

Social Media Theater

LinkedIn performativity — sharing only wins, never struggles
Pressure to project ‘founder success aesthetic’ despite real challenges
Comparison to competitors’ curated success stories
Feeling invisible without constant self-promotion

Team Dynamics

Withholding bad news from team to ‘protect morale’
Avoiding difficult feedback conversations to maintain harmony
Hiring for ‘culture fit’ that really means ‘like me’
Creating psychological safety theater without real safety

Strategic Drift

Chasing every shiny opportunity instead of saying no
Values stated publicly don’t match operational decisions
Short-term profitable decisions that compromise long-term values
Confusion about what you truly stand for vs. what gets traction

Relationship Extraction

Network feels transactional and shallow
Only reaching out when you need something
Mentally cataloging people by their utility
Reputation as ‘only calls when they want something’

Personal Identity

Impostor syndrome driving overcompensation with bravado
Fear that your authentic self isn’t ‘founder material’
Sacrificing personal values for business success
Losing sense of self in the founder persona

Your Top 3 Challenges

Section 4: Strategy — Choosing Your One Practice

A single well-used practice changes more than three a leader only intends to use. Each Inauthenticity Trap has one primary EQV Alternative — not a library to browse. Choose the one matched to your primary trap from Section 3. Hold a second in reserve only if a genuine secondary trap is active.

The Four EQV Alternatives (One Per Trap)

Unicorn Syndrome

Truth Dashboard System: A one-page reference of real metrics and context, reviewed before every investor, board, or external communication. Zero drift between internal and external numbers.

Performative Pivot

Hell Yes or No: Before evaluating any new opportunity or positioning claim, ask one question: is my honest, unguarded reaction a Hell Yes? If you have to convince yourself, the answer is no. Document every no and why.

Wisdom Theater

Present-Tense Disclosure & the Unsolved Problem Statement: Share one genuine, current, unresolved struggle each quarter — not a resolved one repackaged as a lesson. Name one real unsolved problem monthly, and ask your team what they see that you’re missing.

Extraction Mindset

No-ROI Relationship Investment: Once a month, invest genuine time and attention in a relationship with no current strategic value — someone who cannot advance your goals. Block 30 minutes. Do this even when busy.

Your One Practice

Section 5: The Authenticity Architecture (30-60-90 Day Plan)

One-off commitments don’t create lasting change. Build a system that makes authenticity the default. This section guides you from awareness (Days 1–30) to habit (Days 31–60) to culture (Days 61–90).

Days 1–30

Focus: building awareness of when you’re being authentic vs. performative. Small daily practices that don’t require major systems changes.

Days 31–60

Focus: creating one structural change that forces authenticity. Move from willpower to systems that make the authentic choice the easy choice.

Days 61–90

Focus: embedding authenticity in core organizational systems. Make it so deeply integrated that it persists even when you’re not thinking about it.

Section 6: Reflection & Accountability

Initial Reflection (Complete After Filling Out Sections 1–5)

Accountability System

Monthly Check-In Template

Use this template for your monthly reviews. Set a recurring calendar event. This should take 15–20 minutes. The goal is to notice patterns and course-correct quickly, not to judge yourself.

Alignment Self-Assessment

Rate your alignment with each core value this month (1–10 scale, where 10 = fully aligned):

/ 10
/ 10
/ 10
/ 10
/ 10

Quarterly Deep Dive Guide

Every 90 days, complete a FRESH Compass from scratch. Don’t look at your previous version until after. Then compare: what changed? What stayed the same? This reveals patterns.

Comparison Questions

Which values moved up or down in priority?
Which challenges are persistent (same ones every quarter)?
Which strategies actually worked vs. which were just good intentions?
What new challenges emerged that weren’t on your radar 90 days ago?
If you could only keep ONE value from your list, which would it be and why?
What would someone who worked with you daily say about your authenticity? Would they see what you see?

Integration with Other EQV Tools

The Compass is most powerful when used alongside other EQV Framework tools:

Pre-Flight Diagnostic: Take this every 30–60 days to track improvement in your inauthenticity trap scores. Watch your scores decrease over time as you implement strategies.
Trajectory Tracker: Log your monthly alignment scores in the visual tracker. See your authenticity journey unfold. Annotate major events (fundraises, launches, conflicts) to understand what affects your alignment.
Authenticity Debt Ledger: Track when you compromise values and the compounding cost. Write down: what inauthentic action? Short-term payoff? Long-term cost? This makes hidden costs visible.
Authenticity Autopsy: When you fail to live your values, use the structured reflection: what happened? What value did I compromise? What was I afraid of? What actually happened? What system prevents this next time?

Remember

Authenticity is a practice, not a destination. You won’t nail it perfectly. You’ll backslide under pressure. You’ll face situations where the ‘right’ choice isn’t clear. That’s all part of the journey.

What matters is that you keep coming back to this Compass, keep choosing awareness over avoidance, and keep building systems that make authenticity easier tomorrow than it was today.

The goal isn’t perfection. It’s progress. And you’re already making it by doing this work.
